Case Study Six – Resort Turnaround

The Client - The board of directors of a privately held company developing an exclusive private membership resort with extensive sport and leisure facilities.

Background - A 150 acre development consisting of 250 luxury villas, chalets and townhouses; together with extensive leisure facilities which include a marina, water sports, sports fields, tennis, squash, basketball, archery, gymnasiums, spas, a family water park, fourteen food and beverage outlets, all provided within a pleasant gated community, situated on the eastern seaboard of the Kingdom of Saudi Arabia.
The development is unique in the Arab world, combining the services and facilities of a world class resort whilst respecting the tradition and religious aspects of the wider Islamic culture.

Objective - To improve the performance of the resort operation and increase membership and member satisfaction; addressing the owners operating concerns within the above parameters.

Project Scope and Implementation
A complete review of the resort operation was undertaken, including sales and marketing, finance, human resource and property management.

The review revealed:
  • An absence of effective planning and communication and low levels of membership satisfaction.
A detailed plan was produced to address these shortfalls, following structured consultation with owners, members, management and selected employees.
  • It addressed clarity in the reporting and accountability structure of the resort.
  • The plan improved employee morale, through the creation and inputting of effective management systems.
  • It required the implementation of clear financial reporting and brought about the consequent improvement of the financial health of the business by holding key managers and their departments accountable to agreed budgets.
  • Key processes and technologies were reviewed and upgraded as necessary.
  • Databases, sales reports, sales and marketing plan were reviewed into market segments.
  • A sales action plan was created with the Marketing and Sales Director and team - and implemented.
Results
The consequence of these actions was a reduction of the first year loss by some twelve million riyals, The accelerated real estate sales programme and growth in membership by some thirty percent, enhanced the levels of activity in the food and beverage outlets, plus the spa and sports facilities thereby promoting opportunity for further future growth.
